Are You Really Suffering From a Lot of Little Problems?

Doesn’t it seem like life brings you one little hiccup after another? It is often easy to stay busy fixing one small challenge after another. Our lives or work can get consumed with the little nuisances coming at us. But, we’d still rather have a bunch of small manageable problems, right?

Well…..I’m going to ask you to examine that today. You see, on the surface, little problems seem small and unrelated and one little challenge after another can consume our entire focus.

Often, however, what we’re missing is that there’s actually a bigger issue to tackle. Focusing on one little snafu after another does nothing more than shift your attention away from the solution that could actually alter your entire circumstance.

As a for instance, I have a client I’ve been working with for a while. At the start of each session he would describe the current challenge:

  • The team missed this deadline,
  • There was a mistake on this project and no one caught it,
  • We had planned to have a celebratory lunch together but we had an emergency,
  • I didn’t have time to exercise
  • I have no clothes that fit right now.

The full focus was on fixing each little issue as it popped up, or at least taking the time to complain about it.

I knew they were all connected but he didn’t……Yet! So, his time was consumed with these seemingly unrelated, but constant small hiccups.

One day, as he described yet another minor frustration, I popped out of my chair and said, “Hold that thought! I’ll be right back!”   I went out into the waiting area and asked the receptionist where they kept decorative vases or containers. She pointed me in the direction of some cabinets in the kitchen and I perused everything they had quickly and to my delight found the perfect visual!

It was a beautiful crystal basket. It had probably originally been delivered filled with a bouquet of flowers.

I brought it back into his office and set it in the center of his conference table.

“What’s this?” he inquired.

“It’s a basket”, I replied, with a smile!

He was puzzled so I went on to explain.

All of the minor frustrations, snafus, challenges that monopolized his focus each week were the cause of a much bigger problem. Looking at them as separate issues was precluding him from working on the real issue.

And there isn’t as much pain involved with a lot of little snafus. There is just a constant low level of frustration. However, pull all of that pain together and you have the motivation to tackle a big issue. It was time for him to muster the strength and tenacity to attack the real issue.

He and his entire team were working without margin. I have never seen a tighter schedule anywhere. They literally have appointments scheduled to the minute. It is one client, my only client, where I KNOW, for a fact that I will finish ON TIME. It doesn’t matter what we are covering at the end of a session. When that clock hits our designated time we are done. On the dot! As a matter of fact, he often gets antsy about 7 minutes before the end. I feel his energy begin to shift to the next task at hand.

Working this tight means that any emergency, any snafu requires hours of finagling with schedules to move things and the ripple affect is felt for weeks or months. I am NOT exaggerating.

One week they lost power for a day and a half. Yes, that is a HUGE inconvenience for any business. But weeks later they were still feeling the pain of that outage. They had no margin to allow for a swift shift of workload or appointments.

So, this beautiful crystal basket was to become the symbol of the bucket in which he must add every little challenge. He needed to start feeling the full brunt and pain of the real issue rather than the small pain of each tiny challenge.

You see, his focus was on all the minor consequences of the bigger issue.

It brings to mind the old saying, “he could not see the forest for the trees.”

For the first few weeks I had to keep reminding him, “Yep, that happened because you have no margin.”

“That must be frustrating. That happens when you have no wiggle room in your schedule.”

“This too is because you are too tightly scheduled.”

I would point out ways that a problem could be so much smaller if they had more time to deal with it.

I pointed out where he would describe a visit with relatives as a drudgery, not because he was reluctant to see them, but because he was overwhelmed by the thought of another drain on his time.

Slowly he began to see. The crystal basket, while not as masculine as the other items in his office, became an important visual to help him begin to see the smaller issues as interconnected. Began to help build the motivation he needed to tackle the larger problem rather than focusing on all of the smaller consequences. A focus on these little things could consume his time but would never transform his situation.

Your larger issue may not be time but I do want to ask you where you might be focusing on the small consequences of poor decisions or a lack of self discipline. Is there a place in your life or work where it is time to shift your focus to a larger issue that is creating the on-going chaos?

  • Is your monthly struggle to pay your rent or mortgage the result of a larger spending issue? Are you perhaps shifting too many resources to smoking, gambling or unnecessary shopping?
  • Is your inability to find time to grocery shop, take a leisurely walk or soak in a hot bath the result of your people pleasing tendencies?
  • Are the struggles you have with your team, significant other, or kids the result of your lack of integrity over all? Do you fail to keep your promises? Or, perhaps the larger issue is your anger.

Start to pay attention to the little struggles and follow the chain back. What causes each? Is there a common theme?

Where is it time for you to focus on the forest rather than the trees?

Package the emotion and frustration and begin to ignite the desire to tackle that bigger issue rather than the ongoing smaller consequences. It is time to truly transform your circumstance!

5_keys_to_healthy_boundaries_episodeThis episode is releasing on the holiday we celebrate in the United States called Thanksgiving. It is a day to give thanks for all that we have.

In honor of this day I want to encourage you to give thanks everyday. It is powerful to live a life of gratitude.

In every moment you have the opportunity to choose your perspective and there is always something to be grateful for.

When I first got divorced about 10 years ago my two boys were very young, kindergarten and second grade. It was a challenging time for all 3 of us. I began using a gratitude journal each day to help me shift my focus to what I had rather than what I did not. I quickly realized that this was an important exercise for my boys as well and adopted our nightly gratitude talks.

Each night before they went to bed we would all climb into my high queen sized bed to snuggle and take turns sharing about what we were grateful for.

Back then their list often included a video game or a special toy. And there were the nights when my heart would melt as they said, “I’m grateful for my mom.”

It became a super special time of connection and shifting of focus from the worries, fears and challenges of each day to a focus on what made us very, very lucky and blessed!

I loved hearing what they were thankful for and enjoyed that special time. They looked forward to it every night. “Come on mom! We have to have our gratitude talk!” I loved that they loved it!

Our talks almost always ended with giggles and hugs. And it was the start of our inside joke that someone was going to get the boot. I think my youngest went out of his way to kick and wiggle so that I would say it. “Settle down or you’re going to get the boot!” We would all break out in laughter. Years later that phrase is still an inside joke.

My oldest son told me one day, “mom, I want to write a book about our gratitude talks. I want other kids to have gratitude talks with their moms when they’re going through a tough time because it really makes things a lot better!”

Wise words from a second grader. I suggest you follow them!

Today I encourage you to begin the practice of focusing on what you have to be grateful for. Make it a daily practice. Make a list. Get together with your family or some close friends to say it out loud. If you are a praying person thank God for His favor and all of your blessings.

Mark Writes:   I am the President of a family business with 45 employees. I took over for my dad when he retired 5 years ago. I think we have a great company but for some reason our turnover is really high. We can’t seem to keep employees longer than about 7 months. We are constantly hiring new employees and it’s so draining. We pay our employees every week rather than making them wait 2 weeks. I don’t understand why they keep leaving.

I will obviously not have full details so will provide customized strategies based on what you share. Always consider your own specific circumstances before taking any action. These are suggestions not guarantees.

Mark, so sorry for the frustration you are experiencing. High turn over creates a lot of additional challenges in your business and is also very expensive.

You probably are already aware but let’s spell out some of the added expense and challenge to help you and others build the motivation to change what you must to decrease turnover. The Society of Human Resource Management recently shared that the estimated cost of hiring an employee is over $3,000. For a manager or executive the cost of turnover is much higher. Here are some of the costs

  • Time you must invest to screen resumes and interview: either you do it or pay someone else.
  • Lost productivity: from the person you lose but also from the flow of work between employees. You also lose the time of any trainers.
  • Lost the investment you’ve made in training the person: This investment varies depending on their salary and the length of the learning curve. You also must add in the wage of anyone who spent time training them.

So, there are a lot of advantages to keeping a solid team over time. Let’s provide you with some customized strategies to help you decrease your turnover.   The good news is there are absolutely steps in your control as owner of the company to help you fix this issue. Are you willing to do what’s necessary?

#1 Compensate Well

The goal is to have a team on fire for your mission and not just there for a paycheck. However, you do need to make sure that your team is compensated well. When I talk about compensation I am not just talking about pay. Many factors make up the currency your employees receive. The blend of all variables must equal fair pay that entices people to stay.

Here are other ways you can provide compensation beyond an hourly rate or salary:

  • Benefits – health, dental, car allowance, tuition reimbursement, paid time off for vacation and holidays, gym membership, onsite dry cleaning pick up and delivery, on site day care, uniforms
  • Flexible Schedules: work around school schedules, family obligations
  • Work from Home Options: employees save time and money on fewer commutes to the office, less money on work clothes
  • Fulfilling Work
  • A Great Team
  • Opportunity for Advancement
  • Learning Opportunities
  • Great Work Environment: nice surroundings, comfort, fun, pool tables, nice outdoor space

So, if you have a great culture, a wonderful mission that sparks passion in your employees and a flexible work schedule that allows them to create a nice work life balance the monetary pay is less important.

If, however, the work is grueling, the environment toxic, you will need to provide a higher monetary wage to compensate.

Think about garbage collectors. While most boys covet this job when they are 4 or 5, as adults, few aspire to be garbage collectors. It’s hard work, messy and you are out in the elements. The job itself has little reward. So, how are people enticed to serve as garbage men? They are paid a high wage.

So, take a look at your compensation. Are you paying your employees fairly within the company? Word gets out. If wages are significantly different between employees this will create frustration and may cause employees to quit.

Are you paying equitably when you compare to similar businesses?

Are you compensating with a great work environment? If the work environment is not good or the work not fulfilling are your providing a bit more in pay to compensate?

Take a look at your pay plan and see whether you need to invest more in employee wages. It might seem like a big expense but think about the cost of high turnover.

If you don’t want to pay more what else can you provide for your employees that they would find valuable?

#2 Provide an Opportunity to Be Successful

I believe that humans have an innate desire to feel like they are doing a good job. Assure that your employees have the opportunity to be successful. Key ingredients to help make that happen are:

  • Hire people with skills and personalities aligned with your business
  • Provide the resources they need to do their jobs well. Make sure they are trained properly and assure that they have the materials, equipment and time to function well.
  • Communicate clear expectations. Make sure your employees know what the definition of success is and let them know where they stand. Are they meeting your expectations or falling short? If they are falling short create a path to success.

#3 Show Appreciation

It did not escape my notice that in the short email you sent me you shared the one of the key benefits of working for you is that employees are paid once a week. I hear business owners share this sentiment at times, “Why do I have to thank them. They get a paycheck.” And, I can say that when a leader shares the sentiment, without fail I find a team that does not feel appreciated.

I believe that one of the innate human desires is to feel appreciated. You do not want to make appreciation a limited resource. Make appreciation abundant. If you thank employees sparingly a show of gratitude for one employee will leave the others feeling, “what about me?”

They will not feel a sense of loyalty the company. They will feel like a number and will think nothing of leaving.

Instead, make appreciating abundant. Thank them often. Authentically, but often.

#4 Culture Aligned with Your Business Objectives and Conducive to Teamwork

Leaders create the culture. That means you, Mark along with any other leaders in your employ. What experiences are you creating for your team daily? Are you a micromanager or a procrastinator? Do you get angry in yell at your team, creating a culture of fear?

#5 Allow them to Participate Fully in Your Mission

Make sure your employees know the business mission and help them feel like a part of making your mission happen. And your mission can’t just be about making money. What outcomes do you help create for the people you serve or sell your products too? Share the vision and mission from the heart

Your time is a currency.  How do you spend it?

Does the business of life take all of your time and attention?

Most, if not all of the leaders I know get caught up in the race.  I once joked with a client that he wasn’t just on a merry go round in his life, he was on a merry go round attached to a couple of hamster wheels.  He’d go around and around the merry go round getting no where only to enter the hamster wheel occasionally.  None of the momentum was really purposeful and none of the actions took him on a new course.

Your time is a currency and we all have a needs account.  It requires time and attention from ourselves or others to fill our tank.  An empty tank will almost always mean more drama as we find ourselves feeling resentful, overwhelmed, tired, burned out, unappreciated.

When is the last time you took time out for you?  When is the last time someone offered to serve you in some way and you said, “Yes!”

When have you relaxed without guilt?

Take time to notice the beauty around you.  Appreciate the people in your life. Take a bath, read a book, look up at the stars, get a massage, watch a movie, float in a pool or ride the waves in the ocean.  Hike a beautiful trail or just be.  Wherever you are just slow down to contemplate and notice all that is happening in this moment.

Life is fleeting.  Invest in the beauty of you.  You are here for a purpose.  Take a moment to enjoy the ride!

What? You haven’t heard this term before?

Well, if you were one of my perfectionists or people pleasing leader clients you probably would have heard it. I’ve used this word for years to describe the act of diving in to fix problems or potential problems or perceived problems – or, to use the excuse that there is evidence of any of these in order to justify jumping in to take over.

Over prep for the meeting because no one else will think of alternatives

Take tasks or projects back because they won’t get done right – or won’t get done at all

Overrule the creative thoughts of others because you just think of more details

Offer lots of suggestions in meetings, way more than anyone else, because no one else puts as much thought into the company as you do.

Kids – drop off their homework every day

Do their homework

One client, an owner of a multi million dollar company shared her frustration that she had to water all the plants around the front of the building and in the lobby.

“Have to?”, I asked.

“Well, if I don’t, no one else does it.”

“How do you know no one else would? You are the owner. You have a bigger problem if you’ve asked and they just aren’t doing it. Do you enjoy watering the plants?”

“No! It makes me mad!”

If you are a swooper you are thinking. I don’t like to do it but I have to because………fill in the blank –

  • customer service might suffer,
  • we might lose a contract,
  • my child my flunk his class
  • We’d waste money on a marketing campaign
  • The photo shoot wouldn’t go well.

Yep, I get it. It’s hard to stop. But the reality is, you must! You have created a scenario where others don’t need to rise to excellence. You are stepping in and filling in the gap.   You are the only solution seeker, you are the only one who preps for meetings or thinks creatively. Why? Because it’s a waste of anyone else’s time. AND, the don’t need to.

Will there be some short term consequences? Possibly. They can be minimized by coming clean and apologizing up front, letting your team or family know what you are up to.   They will know to step up their game.

And the long term benefits will outweigh any short term pain because the truth is, you don’t always have the best ideas. You need the perspectives of your team and family. They have great ideas too and a wealth of experiences, education and ideas that are currently untapped. They need to be inspired to rise to excellence and use the full capacity of their creative thought.

5_keys_to_healthy_boundaries_episodeIt’s time to talk about a drama-inducing tactic that many of my clients use or experience in their relationships both personal and professional.

I call it the Hoop! As in, jump through my hoop.

The hoop happens when one individual is testing another individual without their knowledge.

If a hoop holder were honest, here’s what they’d say, “I’m going to ask you a question. I am going to assign all kinds of meaning to the answer you give me to this one seemingly simple question.   You don’t know that I’m doing this. However, you will suffer the consequences if you don’t answer the way I’d like.

So, for instance, in a recent example a client shared that he had asked an employee whether they would like to attend this specific seminar. The employee, thinking it was just a straight forward question about a specific seminar on a specific day said, “That won’t work for me.”

My client, the hoop holder, surmised by this answer that the employee wasn’t really very interested in his job. A yes would have indicated a passion and potential for greatness. A no, on the other hand, in my client’s mind meant that the employee didn’t care to learn anything new about his field.

Well…..that’s a long leap to make from can you attend this seminar to, wow, you care nothing about your future here.

I asked my client to go back and ask the employee why he had said no. Low and behold. He had already participated in a very similar training on his own dime before he started working there. He loved it but didn’t’ want to waste the company’s money when he’d already done something so similar.

Hmmmmmm – seems having the actual conversation was very insightful.

A few years ago I held a hoop for a bit. My husband started doing his own laundry. Some would jump for joy over that.   For me, it created a bit of fear. Years ago I was told that doing laundry separate was an indication of significant others living as roommates rather than partners and could be an indication of the demise of the relationship.

I offered to do his laundry. He said he’d keep doing his own. Oh the horror!

Did my husband know that he had generated this response in me?   No!

Was his switch to doing his own laundry a sign of impending doom? No!

I knew better, though. I put down my hoop!

Rather than jump to conclusions I sought to have my unanswered question answered. Why was he doing his own laundry? The answer had nothing to do with our relationship! He was doing his own laundry because his stuff kept getting mixed in with the clothes of our teen boys who were now wearing the same size. It was just a way to keep his items separate from theirs.

Issue resolved and less laundry for me!

Had I let it be a hoop I would have continued to ask if I could do his laundry and then lived in fear as he continued to say no.

Jumping to conclusions can be dangerous. And when we’re testing our relationships without people’s knowledge they have no idea what is at stake.

A hoop holder is attaching so much meaning to an answer or an outcome. The employee, spouse or significant other is participating in a test without being told.

These hoops breed drama as the hoop holder becomes disappointed or frustrated with the hoop jumper and begins to relate to him or her differently.

Instead, have the conversation. Ask the question.

What is your unanswered question?

Where are you attaching potentially unrelated meaning to an action or answer?

Where are you testing your relationships through covert operations rather than just hashing out your concerns?

The problem is, the way we live today that fear telling us to stop – don’t move – danger and the accompanying adrenalin rush are not usually consistent with the threat level.

Our physical safety is rarely in danger. It’s just the primal part of our brain still trying to do it’s work the old way in a new world.

And yet, our innate reaction is the same: be still, listen, be alert and take no further action!

If we listen to that innate sense in situations that are just uncomfortable we are stopping in our tracks too often.

And the truth about fear is that if you give in it will get bigger and bigger! That innate response will be triggered more easily. You will be stopping in your tracks more and more.

If you let it fear can immobilize you!

When my oldest son was young I watched as his fear of thunderstorms grew.

Some strategies to use to get real about your fears so you can move through them:

  1. What is the fear really?
  2. What’s the worst that could happen?
  3. What are the chances of that actually happening?
  4. What would the outcome be? What could you do about it if that did happen?
  5. Or – Feel that Fear and Say, “Forget it! I’m doing it anyway!”

Sift:

  • Use an Auto-Responder with an Activity. This will weed out the Click and Send Candidates
  • Review Resumes Looking for:

– Required Skills/Education
– Gaps in Service
– Significant Achievements
– Experience Related to the Job

  • Phone Screen with Potential Candidates
  • Then Set up More In-Depth Interviews face to face if they are local – Skype or other if they are not

Build Rapport

  • Start on time.
  • Help them be their best. Put them at ease. No intimidation.
  • Begin with some general conversational questions. Ex. did you find us okay? How is the weather?
  • Explain how the interview will progress
  • Explain that you will be taking notes

Gather Information

  • Get a Sense of their Career History
  • Get Clarification on Relevant Skills, Experience or Education
  • Ask about any Gaps in Employment
  • Do not Ask any follow-up questions if they say something personal Ex. I was home with kids. Just move on.
  • Use Prepared Behavioral Questions

Great First Question

  • Let’s start by working backwards through your resume. I want to get a sense of your career history.

– Start with the oldest job first
– For each job explain basic job responsibilities
– Tell me anything you are particularly proud of
– Tell me why you left

Behavioral Based Interviewing: Based on the assumption that past behavior is the best predictor of future behavior.

It’s Like a Crystal Ball

Behavioral Based Interviewing Questions:

  • What was the situation?
  • What did you do?
  • What was the outcome?
  • Clarify the specific role

– Initiate?
– Participate?
– Follow Directions?

Allow Silence

  • Behavioral Questions Can Be Tough
  • Focus on Getting their Best Answer over a Quick Answer
  • Let the Candidate Think
  • Tell them it’s Okay to Take Time before They Answer.
  • If they seem Flustered Continue to Reassure them and then Be Silent

Control the Interview

  • Don’t let the candidate hijack the interview
  • Stay on track
  • Stop them if answers get too long, wordy or off track. Too Much Talking isn’t an Automatic No

Provide Information

  • About Your Organization
  • About the Job
  • Be Realistic – Help them make an informed decision
  • Next Steps
