Retaining and hiring is key to scaling
They will give you results

To be a high performer you need aptitude and attitude. A person with knowledge and a bad attitude will not work.

They know the organization
They have unique knowledge
I cant find anyone better. What if i hire someone worse
I dont know what all they do
They have all the passwords

Document phone numbers addresses and info. Don’t let a negative employee hold info hostage.

I’m going to cover a few stories in this episode.

The first occurred at a chiropractic office. The front desk worker had a negative attitude and would scare off customers and coworkers. She refused to let people walk behind her to access files. Plus, she was not that good at her job.

The second was an office manager that other employees and customers loved. She was pleasant and kind but likely stealing. Her boss was racked with guilt.He felt stuck with this employee

Next, there was a non- profit program manager who kept all the passwords. He had a negative attitude and constantly missed deadlines. No one wanted to get rid of him because they didn’t want to lose the passwords.

If you have to accommodate negative attitudes and poor performance your high performers will be forced to pick up the slack.

What are the advantages of high performers

1 less training required. They come in with great skills
2 they use discretionary effort. They dont need to be told what to do. They do it.
3 higher productivity
4 creative problem solvers.
5 accountable
6 They care. They will improve your relationships with patients and customers.

What are some of the difficulties associated with high performers?

You need to create a strong culture that gives them the tools to succeed. If you are accommodating poor performance your high performers will feel frustrated.

When it comes to the hiring process leaders don’t always know what they are looking for.

I break the hiring process down into three steps.

Sourcing
Sifting
Selecting
Seal the deal
Assimilating

Post a job or search.
Put some extra steps in order to be considered. Have them answer some questions and or do a cover letter. It is so easy to apply for a job. Sift out people who are just applying for everything regardless of the field.
Select people who have the right skills and experience.
Ask why this position. Have them walk backwards through their resume. Find out why they left. Personality is not negotiable. Their behaviors will create the culture and experience. Know what kind of environment you want to create.

The best predictor of future behavior is past behavior. If you require great customer service skills ask them to share a story of their skill in the past.

There are so many problems that can occur when hiring a close friend.

Have you hired a friend and you are now second guessing the decision?

 

Working with friends is not certain to fail but complications can arise.

You don’t want your friendship to be destroyed by work. There is more at stake!

 

Here are some ways I have seen friendships complicate work.

 

Our new employee isn’t working out but he is the son of our best client…

 

My friend needed a job desperately but he isn’t figuring it out or adapting…

 

We were such good friends when we worked together. I got a promotion and now our relationship has changed…

 

He treats the core employees way better than the rest of us…

 

We are in a small town and everyone knows everyone…

 

We became friends as coworkers. I got a promotion now we’re not…

 

I managed them and then we became friends…

 

Here are the three musts!

 

  1. commit to separation
  2. Communicate to keeping separation
  3. Keep it seperate

 

It’s not easy but it is a must!

 

Don’t share info your friend shouldn’t know.

Friction occurs when there is perceived or real preferential treatment.

Keep your at work time together at a minimum.

Keep outside work activity on the downlow – avoid posting pictures/ referencing time together.

 

Make sure not to give preferential treatment.

Acknowledge the relationship but clarify boundaries.

 

Assumed preferential treatment can still cause problems.

 

Transparency is critical.

 

If you are hiring a friend because they really need the work. Call it what it is. Calibrate the expectations accordingly.

EP 174 Size Does Matter… in Hiring

 

Business growth is GREAT!  It’s what you’ve been working towards.  BUT….with more business comes the need to add team members.  Again, a good challenge to have.  BUT….

Finding and sifting through candidates to get to that perfect hire can feel daunting.  So much can go wrong.  And the stakes are high.  Each new hire is an investment.  There’s the cost of posting and time/money spent on sifting through resumes, interviewing and more. 

 

Once you hire someone you are immediately investing in them.  There’s the time spent to onboard them and start the training process.  This includes the money you are paying them per hour or in salary and the wages you spend on the time for any current employees involved in training or answering their questions.  And, in the mean time you are losing productivity while 

They work to become fully functioning employees.

 

And, if you hire wrong you are back at it again.  Lost momentum, lost investment and POSSIBLY……increased drama along the way.  Employees who struggle to fit in, whether it’s a gap in knowledge or a personality that doesn’t fit the culture, DO NOT ALWAYS GO QUIETLY.

 

Often there is collateral damage of some kind……frustrated team members, customer service issues……

 

All of this means that the hiring process is even more critical to business success!

 

Over many years I’ve seen a hiring snafu occur over and over so let me alert you now.

 

Size Does MATTER!

 

Leading projects, making things happen, getting work done…………can look very different depending on the size of the organization.

 

In a very large organization leading a huge project like a software implementation, for instance, can sometimes mean nothing more than getting updates from a team of implementors or a bevy of Directors that report to you.  As the VP you get credit but…..did you REALLY learn HOW to drive that project?  Did you get your hands in the muck of it?

 

In a smaller organization overseeing a scale project almost always looks very different.  It usually means wearing many hats, getting your hands into the details, prioritizing a wide variety of other important work while adding this huge extra project into your work….IT can mean learning on the fly, working directly with some outsourced pros but generally driving it home by your lonesome.

 

So…..what does this mean………as you interview make sure you are asking the right questions to learn the ACTUAL role the candidate played in those important projects.  

 

Someone moving from a small organization to a larger one may have difficulty delegating or can become bored with just oversight.

 

The flip side….a person moving from a huge organization to your smaller one may not know how to get their hands down in the muck and, while on paper it appears they have top notch knowledge……the actual experience might not be where you need it.  Oversight is way different than getting into the nitty gritty of a project.  A Hands off approach rarely works in a smaller organization.

EP 172 3 Words to Ignite Employee Correction


Do you have a tough time starting correction conversations?

 

According to what I hear – it’s most, if not all of you.

 

 

Over years I’ve listened as leaders share their frustration about employee performance followed by their excuses….Otherwise known as FEARS, about holding those same employees accountable.

 

The frustrations I hear.  Do any sound familiar?

 

Why can’t they just do their jobs?!?

Why do I even have a team?

So many errors! I’m tired of cleaning up customer service issues!

They’re spending most of their day on the internet!

I try to MODEL appropriate work ethic for them – Why don’t they just follow my lead?

I delegate tasks but they never get done. I just have to do things myself!

Is it REALLY that difficult to show up for work on time?

I tried to implement a new piece of equipment to make life easier but no one will use it!

 

And then the Excuses….that sound like reasons but aren’t…..for why they haven’t had the conversation to correct behavior.

 

I don’t have time

They just get mad

It never works anyway

A real favorite of mine – I don’t want them to quit

I yelled at everyone 2 weeks ago and it made no difference

 

 

I believe in leadership in service – it’s a win-win if every employee can be successful.  

A simple way to communicate this that also happens to be a powerful and simple way to ignite a great employee correction conversation are the 3 words

 

HELP ME UNDERSTAND

 

These 3 simple words can begin a conversation that puts you on the side of their success.  

It communicates – “I want you to be successful.  Let’s work together to figure out what needs to change.”

 

A woman just shared her story with me about why she quit her job. The boss’s wife was calling to very aggressively give her personal work to do.  Both the calls and tasks took away time that she needed to do her job.  Her boss did not know this was happening.  He treated her poorly for missing work deadlines.  Now, yes, she could have initiated the conversation and it is what I would have recommended had I spoken with her before she quit.
